There you have it. Microsoft just committed $2.5 billion and 6,000 engineers to a new division whose entire job is to sit inside enterprises and make their AI tools actually work.
They called it Microsoft Frontier Co. Amazon dropped $1 billion on the same idea two days earlier. OpenAI and Anthropic launched their own versions in May. The model traces straight back to Palantir embedding engineers on military bases in Afghanistan.
Here is what nobody wants to say out loud.
If you need 6,000 people to hold a Fortune 500's hand before Copilot delivers value, that is not a go-to-market problem. That is a product problem.
Microsoft's stock is down 21% this year — worst among the mega-caps. Microsoft 365 Copilot never got broad adoption. GitHub Copilot, once their clearest AI win, is losing share to newer players. So now the play is to embed engineers deep enough that leaving becomes impossible. Not better product. Switching costs.
I have seen this before.
But here is the part I actually agree with them on: the deployment IS the hard part. The model was never the moat. Data integration, process redesign, security compliance, picking the right model for the right task — none of that resolves itself when you swipe a credit card. I have been saying this for three years. My own platform runs on exactly this premise.
The uncomfortable truth is both things are true at once. The market need is real. And the product gaps are real too.
Four of the biggest companies on earth just made the same $6 billion bet in the same month. The ones who figure out which enterprises have real, deployable AI use cases — versus the ones still playing with demos — win the decade. Everyone else is funding a very expensive consulting boom right before the correction.
Once these engineers finish embedding AI into every workflow, the work itself gets absorbed. That is my book Replacement — out July 28.
